There's a quiet assumption in plant care that the answer to almost everything is a bigger pot and a fresh bag of mix. Plant looking tired? Repot it. Growth stalled? Repot it. Water running straight through? You guessed it. Repotting becomes the reflex, and it's a stressful one — for you and the plant.
Often, your mix doesn't need replacing. It needs reading first — and a lot of the time, it can be revived. The root zone is a living system, and like any living system, it runs down slowly rather than failing all at once. Learn to read it, and you'll find you can stretch a good potting mix a lot further than you thought — without the upheaval of a full repot.
Does potting mix actually go bad?
Before we get to reviving mix that's in a pot, it's worth answering the question a lot of people arrive with: does a bag of potting mix go bad just sitting there?
Not in the way milk does. An unopened bag stored somewhere cool, dry and out of direct sun can remain usable for a long time. What changes isn't freshness in a use-by sense. It's structure. Left long enough, the organic parts break down, the mix packs down, and it loses the air spaces that make it work. And if a bag has been stored damp, you can get the things nobody wants — a sour smell, mould, or fungus gnats moving in.
So “has it expired?” is the wrong question. The better one — for a bag in the shed or a pot on the windowsill — is: has the structure broken down enough to make good watering harder? That you can check in about thirty seconds, and it's the same test either way.
What actually happens to potting mix over time
A good fresh mix isn't just material — it's structure. The air spaces between particles are what let roots breathe and water move through freely. Over a year or two of watering, that structure breaks down. The chunky bits soften and compact, the particles pack tighter, and the spaces that used to hold air fill with water instead. The mix gets heavier, drains slower, and stays wet longer after a drink.
At the same time, the biological activity in the root zone can change. Microbes depend on oxygen, moisture, roots and usable organic matter, so as a mix compacts and its ingredients break down, the conditions that support a balanced root-zone community change too. Nutrient cycling can become less reliable, especially in a pot that has been sitting in the same media for years.
So when an older plant looks like it's struggling, it's often not short on space — it's sitting in mix that's lost its structure. And a full repot, while it works, is a blunt instrument for a problem that often has a gentler fix.
Why storage matters before you open the bag
Potting mix can start losing structure before it ever reaches a pot. Long storage, repeated handling, moisture and compression can cause the finer particles to settle and some of the open structure to close up. That doesn't automatically make the mix unusable, but it may mean it starts with less air space than a freshly blended bag.

Read the root zone before you reach for a new pot
Before you assume it's time to repot, do the Finger Probe Test. Push a finger a few centimetres into the mix and pay attention to what you feel.
Cool and lightly damp a few days after watering is usually what you want. Wet and heavy means the mix is staying soggy too long, usually a sign the structure has broken down. Dry and crumbly, with water running around or through it rather than soaking in, suggests the mix has become hydrophobic. A sour, swampy smell points to low oxygen. And if you hit a solid wall of root with barely any mix left, the plant has probably outgrown the pot.
Some of these can be improved without a full repot. Others are telling you the mix has gone too far. Settled mix, a dry crust, hydrophobic mix, or a slightly tired top layer can often be handled in place. A sour smell, persistent sogginess, or mix that has collapsed right through the pot usually means a bigger reset is needed. The one thing the Finger Probe Test can't rule out
There is one thing the Finger Probe Test cannot rule out: pathogens. Previously used mix, or mix that has been stored wet or poorly sealed, may carry organisms that are difficult to detect by sight or smell. Established plants are generally less vulnerable than seedlings and fresh cuttings, but that doesn't make reused mix risk-free.
For everyday topping up around a healthy, established plant, reading the structure, moisture and smell is usually enough. For seed-starting, propagation, or a plant you genuinely don't want to risk, start with fresh, clean mix. Seedlings have very little margin for error, and saving half a bag isn't worth losing a whole tray.
Top up instead of replacing
If the mix has simply settled and dropped over time — a common thing, especially in larger pots — you often just need to top it up rather than turn the whole thing out. Loosen the surface gently, clear away any compacted crust, and add fresh mix to bring the level back up. This restores the settled surface layer, covers any exposed upper roots and adds some open structure without disturbing the established root ball below. Just don't bury the stem or crown deeper than it was before — you're refreshing the surface, not planting the whole thing lower.
It's a smaller job, it's far less stressful for the plant, and it buys you real time before a proper repot is needed. Pair it with the next two steps and you're not just topping up volume — you're putting a bit of life back in.
Re-wetting mix that's gone hydrophobic
If the Finger Probe found dry, crumbly mix that won't take up water, the problem isn't thirst — it's that the mix is actively repelling moisture. Pouring water over the top just sends it down the gap between the mix and the pot wall and straight out the drainage holes, which is why a “freshly watered” plant can still be bone dry in the middle.
The fix is a slow, patient re-wet. Sit the nursery pot — or the whole potted plant, if practical — in a container of water, a bucket, laundry trough or bath, so the water comes partway up the side, and leave it for 20 to 30 minutes until the mix has darkened and the pot feels properly heavy. Big pots can take longer. Once the mix is fully re-wet, normal top-down watering usually behaves itself again — and the Pot Weight Test becomes reliable once more, because you finally know what a properly watered pot feels like.

If the mix has broken down so completely that no amount of topping up restores drainage, it's time for a fresh start with a new bag of indoor mix. And if you're dealing with a persistent pest or disease problem in the root zone, replacing the mix is part of the cure.
Repotting also makes sense if the plant is in the wrong mix for the way it grows — for example, a chunky-rooted aroid sitting in dense generic media instead of a proper aroid mix — or if salts have built up badly over time.
The shift isn't never repot. It's repot when the plant actually needs it, not on a calendar, and not as a reflex for every sign of struggle. Most of the time, reading the root zone will tell you which way to go — and often, it'll point you somewhere short of a full repot.
The takeaway
Tired mix isn't automatically a repotting job — and a bag that's been sitting a while isn't automatically bin-fodder either. More often it's mix that's lost some structure, moisture balance, or biological activity, and some of that is fixable in place. Read the root zone with the Finger Probe Test, re-wet what's gone hydrophobic, top up where the mix has settled, and use a microbe booster to support the biology. Some mix is too far gone, and for seeds or plants you treasure it's not worth the risk — but a lot of it isn't. Read it first, and you'll repot less, waste less, and put your plants through a lot less stress along the way.
